For some organizations — typically those that planned carefully from the beginning and have had the discipline to enforce governance along the way — this model is reasonably accurate.
For most organizations, it is a polite fiction.
The reality of the modern enterprise tech stack looks far less like a toolbox and far more like a puzzle. And not the kind of puzzle you purchase at a hobby store, where every piece was designed by the same manufacturer, cut to interlock with its neighbors, and accompanied by a picture on the box that shows you exactly what you're building toward.
The tech stack puzzle looks more like this: imagine dumping five different puzzles on the same table. Some pieces from each puzzle happen to share the same tab-and-blank locking mechanism and will physically connect to each other — but the images on them don't align, so connecting them creates visual chaos rather than clarity. Some pieces overlap because two puzzles happened to include a sky, and both skies are slightly different shades of blue. Some pieces have been cut so irregularly that their edges defy categorization — you can't tell where they're supposed to go or what they're supposed to connect to. And somewhere in the pile, there are pieces you don't even know are there, because they fell under the table when the box was opened and you never noticed.
This is the environment most business and technology leaders are navigating.
The stakes of this situation extend well beyond the annoyance of a disorganized system inventory. A tech stack you don't fully understand is a tech stack you cannot fully secure, optimize, govern, or leverage. When your organization makes a strategic decision — whether that's a growth initiative, a compliance response, an AI adoption effort, or a cost reduction program — the quality of that decision is directly constrained by the clarity of your picture.
If you don't know what puzzle you're building, you cannot know whether you're making it clearer or more chaotic with every piece you add.
The Four Problem Piece Archetypes
Before any organization can improve its technology picture, it needs a shared language for describing the kinds of pieces that are making the picture harder to see. In our work with SMB and mid-market organizations, we consistently encounter four distinct archetypes of problematic puzzle pieces. Understanding these archetypes is the first step toward addressing them with intention.
The Isolated Piece — Designed to Connect to Nothing
The isolated piece is a tool, platform, or system that was brought into the organization for a specific, often tactical purpose, with no architectural consideration for how it would interact with the broader environment. It works, in the narrow sense of the word — it performs its intended function — but it does so in complete isolation. Data flows into it but cannot flow out in any structured way. Insights generated within it cannot be acted upon by adjacent systems. The value it creates is imprisoned inside its own interface.
Isolated pieces often enter organizations through departmental purchasing decisions made without IT involvement. A sales team signs up for a prospecting tool. A customer success team adopts a health scoring platform. An HR manager subscribes to an onboarding system. Each decision makes sense in isolation. The problem is cumulative: as isolated pieces multiply, the organization develops a growing population of data silos, each holding fragments of truth that could be meaningful in combination but are stranded in separation.
Isolated pieces also tend to be underestimated in their security implications. Because they exist outside the formal architecture, they are often outside the formal security perimeter as well. They may hold sensitive data without the appropriate controls. They may have user access managed casually, with former employees still holding active credentials. They are the organizational equivalent of a door that nobody uses — and therefore nobody thought to lock.
The Overlapping Piece — Redundancy at a Cost
The overlapping piece is a tool or platform that does something another tool or platform in your environment already does — or does something close enough that the distinction is meaningful only to the vendors themselves. Overlapping pieces are extraordinarily common in organizations that have grown through acquisition, through departmental autonomy in technology selection, or simply through the passage of time as new solutions were purchased without retiring old ones.
The costs of redundancy are multiple and compounding. There is the direct financial cost: you are paying for capabilities you already own. There is the operational cost: people in different parts of the organization are doing similar work in different systems, making collaboration harder and reporting inconsistent. There is the data integrity cost: the same information exists in multiple places and drifts apart over time, so "the truth" becomes a matter of which system you happened to look at. And there is the strategic cost: resources spent managing redundant tools are resources not available for building new capabilities.
Overlapping pieces are also psychologically sticky. Teams that adopted a particular tool develop workflows, habits, and institutional muscle memory around it. Proposing consolidation feels threatening. The conversation almost always surfaces the same response: "But our team uses it differently." Sometimes that's true. Often it's a rationalization. Distinguishing between meaningful differentiation and comfortable familiarity requires honest, structured assessment.
The Borderless Piece — No Discernible Edges
The borderless piece is a platform or system whose scope, responsibilities, and integration surface area have expanded so far beyond their original design intent that it is no longer clear where they end and adjacent systems begin. Enterprise systems of record — ERPs, CRMs, core platforms that have been in place for years — are the most common candidates for borderlessness. They accrete functionality over time. Integrations are bolted on. Custom development is layered in. Vendor-supplied add-ons blur the lines further.
The borderless piece creates a specific kind of organizational risk: it becomes so embedded, so entangled with the surrounding architecture, that it cannot be changed, upgraded, or replaced without triggering cascading effects that are difficult to predict and expensive to manage. Organizations with borderless pieces often describe them with a mix of dependency and resentment. "We can't live without it" and "it's a nightmare to manage" are sentences that appear in the same breath.
Borderless pieces also tend to be the platforms where technical debt concentrates most heavily. Every shortcut taken, every integration band-aided, every custom configuration that nobody documented — it all accumulates inside the borderless piece until the system carries far more weight than it was ever designed to bear.
The Invisible Piece — What You Don't Know Is Running
The invisible piece may be the most dangerous archetype of all, because it is the one you cannot evaluate, govern, or secure if you don't know it exists. Invisible pieces enter organizations in several ways. Shadow IT — the practice of employees adopting tools without organizational approval or awareness — is the most common pathway. But invisible pieces also appear through vendor relationship changes (a third party builds an integration you weren't informed of), through legacy system preservation (a system was "decommissioned" but never actually turned off), and increasingly through AI tool adoption (employees using consumer AI platforms to process organizational data without any formal policy or oversight).
The invisible piece's impact is not theoretical. It is a concrete, auditable gap. When your cyber insurance carrier asks for a complete inventory of systems that touch sensitive data, the invisible pieces are the ones that create liability. When a regulatory audit requires you to demonstrate data lineage, the invisible pieces are the ones that break the chain of custody. When a security incident occurs, the invisible pieces are frequently the vector.
The uncomfortable truth is that most organizations have more invisible pieces than they realize. Surfacing also means identifying where sensitive data is traveling — including into systems that were never designed to handle it. Assess — Evaluate Overlap, Redundancy, and Fitness
With a complete picture assembled, the assessment discipline applies honest evaluation criteria to every component. Is this tool earning its place in the environment? Is its function duplicated elsewhere? Does it serve its intended purpose at a level of quality and reliability that justifies its cost and complexity? Is it architecturally appropriate — designed to operate in the way it is actually being used? Assessment is where the overlapping pieces get identified and quantified, where the isolated pieces get evaluated for integration potential or retirement, and where the borderless pieces get mapped for containment or modernization.
Integrate — Design the Connections That Should Exist
The integration discipline is where the framework transitions from diagnosis to design. Having identified what should talk to what — and what currently talks in ways that shouldn't — this phase produces an integration architecture that is intentional rather than accidental. This is not necessarily about replacing systems. Often it is about building the connective tissue that transforms a collection of isolated pieces into a coherent environment. The output of this discipline is a blueprint for how data should flow, how systems should communicate, and how the environment should behave as a unified whole.
Construct — Build the Prioritized Roadmap
The final discipline is the translation of architectural intelligence into executable strategy. Construction means sequencing the work: what gets addressed first, what requires foundational work before advanced capabilities can be pursued, and what the 90-day, 180-day, and 12-month horizons look like. The construction phase is where organizational realism meets architectural aspiration — where we acknowledge budget, capacity, and priority constraints and build a roadmap that is both ambitious and achievable.
